About Lesson

In this report, we present a end-to-end case study using Microsoft Power BI, serving as a capstone example that brings together all the key elements of data analysis with Power BI. We will walk through two case studies:

  1. Retail Analysis Case Study – a full scenario of retail sales data analysis (the classic Retail Analysis sample). This will cover introducing the raw data, data cleaning, data modeling, building visuals, creating a dashboard, and extracting insights.
  2. Supplier Quality Analysis Case Study – a contrasting scenario from a different industry (supply chain/manufacturing) to broaden the perspective of Power BI’s applicability. This will similarly cover raw data, data preparation, modeling, visuals, dashboard, and insights, for a supplier quality context.

Throughout the review, we include illustrative screenshots and links from official Microsoft resources (e.g., Microsoft Learn tutorials and Power BI customer success stories) to enrich the discussion[8][3]. We also encourage discussion and further analysis by posing questions that could be explored with more data or time, thus inspiring deeper thinking about business intelligence.


Case Study 1: Retail Analysis (Retail Industry)

Overview and Raw Data Introduction

The Retail Analysis case study is based on a sample retail dataset provided by Microsoft. It focuses on a company that sells products across multiple stores and districts, tracking sales performance and comparing this year’s metrics to last year’s[7]. The raw data (originally provided by Microsoft partner obviEnce using real, anonymized data) includes information on retail sales transactions, as well as reference data for stores, districts, time periods, and products[10]. Key facts captured in the data include: sales revenue, units sold, gross margin, and whether a sale was from a new store or an existing store (to analyze new-store performance)[7].

  • Data Scope: The sample’s data encompasses two years of retail sales for a chain with multiple store locations grouped into districts. Metrics are available for “This Year” and “Last Year” to enable year-over-year comparisons[7]. There are also data points related to store openings (new stores) for analyzing growth.
  • Data Sources: The data is provided in ready-to-use formats (Power BI .pbix file, Excel workbook, etc.), meaning it has been mostly pre-cleaned by the provider. However, we still review how data cleaning and shaping would be handled for such a dataset in a real project.

Data Cleaning and Transformation

Even when sample data is provided, in a real-world scenario one would perform data cleaning and transformation using Power Query in Power BI before analysis. Power Query offers a rich set of features to prepare data for analysis. In this retail case, typical data cleaning steps would include:

  • Handling Missing or Incorrect Values: Identifying any null or inconsistent entries (e.g. missing store IDs or invalid dates) and fixing or removing them[2]. Power Query allows replacing nulls with defaults, removing empty rows, or filling in data as needed.
  • Ensuring Consistent Data Types: Verifying that columns like dates, numbers (sales, units), and categorical fields (product categories, store names) have the correct data types and formats[2].
  • Filtering and Trimming Data: Removing any irrelevant data (such as test records) and trimming text fields (like product names) to eliminate extra spaces[2].
  • Combining Tables if Needed: The retail dataset might be split into multiple tables (as we will see in the data model). If the raw data came in separate files (for example, separate Excel sheets for stores and sales), we’d merge or relate them in Power BI. In Power Query, one can merge queries or append data to bring it into a cohesive model[2].

Power BI’s Power Query provides extensive capabilities to clean and prepare data. For example, an analyst can resolve inconsistencies, handle unexpected or null values, standardize formats, and apply business rules so that the data is reliable for analysis[2]. In this case, since the sample is pre-built, obviEnce (the data provider) already ensured the data was clean – but it’s important to note these steps for any project.

Data Model Structure

After cleaning, the data is ready to be modeled. In the Retail Analysis case, the data model follows a star schema style with a central fact table and several dimension tables[10]:

  • Fact Table – Sales: This table (often named “Sales” or similar) contains the transactional metrics for each combination of product, store, time, and scenario. Each row might represent an aggregated sales record (e.g., sales by store, product, month). Key measures include Sales Dollars, Sales Units, Gross Margin, etc. The fact table likely also contains a field indicating the scenario (e.g., 1 = This Year’s data, 2 = Last Year’s) so that metrics for different years can be compared[10].
  • Dim Store: Details about each store location (Store ID, store name, geographic details like city, postal code, the district it belongs to, store opening date, store chain branding, etc.)[10]. This allows analysis by store and by roll-ups like district or chain.
  • Dim District: Higher-level information on districts/regions and the district managers (which can be used to compare performance across regions and management)[10].
  • Dim Product/Item: Details of products or product categories (Item ID, product name, category, segment, and possibly the buyer or department responsible)[10]. This enables analysis by product categories or segments (e.g., comparing sales in Women’s vs Men’s categories).
  • Dim Time: A date or period table that includes information about months, fiscal year, etc., to enable time-series analysis (e.g., monthly trends, year-over-year comparisons)[10].

These tables are related through key fields (Store ID linking Store and Sales, Item ID linking Product and Sales, Date or Period ID linking Time and Sales, etc.). The Power BI semantic model thus created allows flexible slicing and dicing of the data. For instance, one can filter the Sales by a particular year, store, or product category, and the model relationships will propagate filters to show the correct totals.

(In the Retail Analysis sample, there are four main entities – store, item, district, time – each linked to the sales fact data[10]. This model supports analyses such as “Sales by Store by Month” or “Gross Margin by Product Category for This Year vs Last Year,” by leveraging the relationships between tables.)

Report and Visualizations

Using the cleaned data and established model, a Power BI report is built with multiple pages of interactive visualizations. In the Retail Analysis example, the report is already provided, consisting of a dashboard and underlying report pages that highlight different aspects of the business. Key visualizations in this case study include:

  • Summary Dashboard Tiles: The sample contains a ready-made dashboard with tiles for high-level metrics. For example, a tile showing “This Year’s Sales vs Last Year’s Sales” (perhaps as a card or KPI visual), and another highlighting “New Stores’ Sales This Year”. These dashboard tiles provide one-click access to deeper analysis in the report[8][8].

  • Store Sales Overview Report: One page of the report (Store Sales Overview) shows overall performance. It includes visuals like a card displaying total number of stores (e.g., 104 stores total, 10 new this year), a pie chart breaking down This Year’s Sales by Chain (e.g., comparing two store brands “Fashions Direct” vs “Lindsey’s”) and a bubble chart for Sales Variance vs. Sales per Sq Ft by District[7][7]. These visuals together help identify which brand or district is contributing more to sales and how they are performing relative to last year.

    Insight: By interacting with these visuals, we discover for instance that Fashions Direct stores are larger on average and one district (FD-01) has the highest sales per square foot, whereas another district (FD-04) has the worst year-over-year sales variance[7]. Such findings indicate where business is strong and where it’s lagging.

  • District Monthly Sales Analysis: Another report page focuses on monthly performance by district. It might feature a clustered column chart or line chart showing Total Sales Variance % by Fiscal Month for the year[7]. Accompanying this, there could be a bubble chart breakdown of sales by product category (e.g., Women’s vs Men’s) within each district. Interactive slicers (such as a slicer for District Manager) allow the user to filter the view to a particular region’s performance[7].

    Insight: Using this page, one can pinpoint that certain months (e.g., January, April, July) had particularly poor variance compared to last year[7]. By selecting the Women’s category bubble, it becomes clear that the women’s product line underperformed significantly across nearly all months, much worse than the men’s line[7][7]. This suggests that issues in the women’s products (assortment, stock, or market trends) might be driving the overall sales decline in those months, highlighting a possible area for further investigation.

  • New Stores Analysis: A page dedicated to analyzing newly opened stores. This likely includes visuals such as a column chart showing number of stores opened by month (for the current year) split by chain, and perhaps maps or tables to see the performance of those new stores. The purpose is to evaluate growth: which months saw the most new stores and how those stores are contributing to sales[7].

    Insight: One could observe, for example, that most new store openings occurred in Q3, and those new stores collectively added a certain amount of sales. If a particular month shows a spike in openings, the subsequent sales trend could be correlated to see if new stores boosted revenue as expected.

  • Interactive Q&A Exploration: The Retail Analysis dashboard also leverages Power BI’s Q&A feature. Users can type natural language questions to generate visuals on the fly[7]. For instance, typing “This year’s sales by district” in the Q&A box would create a quick bar chart of sales by district[8]. This encourages users to further explore data beyond the pre-built visuals.

(Power BI’s interactive visuals enable slicing data in multiple ways. Cross-filtering is in effect: selecting a segment in one chart filters other charts. For example, clicking on the “Fashions Direct” segment in the pie chart filters the map and bar charts for that chain[7]. This interactivity helps uncover relationships, like identifying that the worst-performing districts belong to a specific chain or that certain product categories are underperforming universally.)

Dashboard and Key Insights Gained

Dashboard: The Retail Analysis sample comes with a Power BI dashboard that compiles the critical metrics and visuals into a single pane[8]. The dashboard tiles are pinned from the report pages and include indicators like Total Sales This Year, Sales by Category, Year-over-Year Variance, and New Stores performance. A screenshot of the Retail Analysis dashboard (as provided by Microsoft) shows a clean layout of these tiles for at-a-glance insights[8]. Each tile can be clicked to dive into the detailed report page behind it.

Key Insights: By the end of the Retail case study, we derive several business insights, for example:

  • Overall Performance: Total sales this year vs last year, and whether the company is trending positively or negatively. (The sample data suggests some districts are falling behind last year – indicated by negative variance percentages in charts[7].)
  • Top and Bottom Performers: Identification of the best-performing districts and stores (e.g., District FD-01 stands out for high sales efficiency[7]) and the weakest ones (e.g., FD-03, FD-04 underperforming). This can lead management to investigate what top districts are doing right or what help the bottom districts need.
  • Product Category Trends: The Women’s category is consistently underperforming relative to last year, far more than other categories[7][8]. This insight could prompt a review of the women’s product line strategy – perhaps inventory issues or changing consumer preference in that segment.
  • Temporal Trends: Certain months (e.g., July) saw particularly poor year-over-year performance[7]. If, say, July had a major promotional campaign last year but not this year, that could explain a dip. Or external factors (weather, economy) could be at play. This highlights seasonal patterns important for planning.
  • New Stores Impact: If new stores were opened, did they contribute significantly to revenue? The New Stores Analysis might reveal that despite 10 new stores, overall growth is flat – implying the new stores’ sales only compensated for declines elsewhere. Or it might show strong growth from new locations, indicating successful expansion. For example, we might find new stores in one chain outperform those in the other, guiding where to focus future openings.
  • Interactive Discovery: The case study also shows how ad-hoc questions can be answered quickly. For instance, the Q&A was used to ask “total downtime by month and year” in one scenario (see below in the next case study) – similarly, in retail one could ask “show me sales by store type as a map” and Power BI would generate it on the fly[1]. This ease of exploration is an insight itself: Power BI empowers end-users to self-serve their analytics questions in real time.

Further Questions for Retail Analysis

Even after gaining these insights, a discussion in a training session could be spurred by asking: What other questions might we answer if we had more time or data? For the retail case, participants might propose questions like:

  • “How do sales break down by individual product or SKU, and which specific products drove the Women’s category decline?” – This could lead to a deeper drill-down if SKU-level data were available.
  • “What was the impact of promotions or discounts on the sales variance?” – If promotional data is integrated, one could analyze if those poor months lacked promotions or faced strong competition.
  • “Are there geographic patterns in underperformance?” – Perhaps mapping sales by region (using postal codes on the map visual) might show if certain areas saw bigger drops in sales than others.
  • “Customer Insights” – If customer demographic or loyalty data were available, one might ask how customer behavior (footfall, basket size) changed year-over-year.
  • “Operational Factors” – Questions about inventory or staffing could be relevant. For example, “Did inventory stock-outs contribute to the sales shortfall in Women’s category?” Though not answerable from the given data, this question encourages thinking of data integration for a fuller analysis.

These kinds of questions encourage students or stakeholders to brainstorm further analysis and recognize that a Power BI report is not the end – it’s a starting point for deeper inquiry. Power BI’s flexibility means if more data (like marketing spend, customer feedback, or external data such as weather or economic indicators) were provided, they could be integrated to answer these questions.


Case Study 2: Supplier Quality Analysis (Manufacturing/Supply Chain Industry)

To broaden our vision of Power BI’s applicability, we examine a Supplier Quality Analysis case study. This scenario comes from a supply chain quality perspective: rather than sales, it analyzes manufacturing defect data and the impact on operational downtime. This case study demonstrates that Power BI can be used beyond sales/marketing – here it helps in operations and quality management.

Overview and Raw Data Introduction

The Supplier Quality Analysis sample (another Microsoft-provided industry sample) addresses a common manufacturing challenge: ensuring supplier quality. The raw data pertains to defects in materials or components supplied by various vendors to a company’s plants, and the consequent downtime caused by these defects[6].

  • Data Scope: Two primary metrics are captured:
    • Defect Quantity: How many defective items or quality issues were found.
    • Downtime Minutes: How much production downtime (in minutes) those defects caused (e.g., time lost in production due to dealing with defects)[6].
  • Objectives: The analysis aims to figure out who the best and worst suppliers are in terms of quality, and which plants (factories) are more effective at catching defects to minimize downtime[6]. Essentially, it’s both a supplier performance review and an internal process review.
  • Raw Data Structure: The dataset likely includes a Defect Reports table (fact table) with each defect incident, plus dimensions such as:
    • Supplier information (vendor name, maybe vendor ID and other details),
    • Plant information (which factory reported the defect),
    • Material/Item details (what type of material had the defect, category of defect),
    • Time (when the defect was reported).
      Each defect record would have fields like defect type, the count of defects (could be 1 per record or aggregated), and downtime minutes associated with that incident.
  • Data Source Note: As with the retail sample, this data came from a real business scenario (anonymized) prepared by obviEnce[6]. In practice, raw data might come from quality monitoring systems or production logs, and might need cleaning – e.g., removing duplicate defect entries, standardizing defect type labels, etc. (We’d apply similar Power Query steps: remove errors, ensure all defects have valid categories, etc., to clean this data.)

Data Cleaning and Preparation

Quality data needs careful cleaning, since inconsistent data could lead to wrong conclusions about supplier performance. Key cleaning steps for this scenario might include:

  • Standardizing Defect Categories: Ensure that defect types or material categories are labeled consistently (for example, “Raw Material Defect” vs “RawMaterials” should be made uniform if they refer to the same category).
  • Removing Outliers or Errors: Check if there are any obvious data entry errors, such as an improbably high number of defects in one entry or negative downtime values, and address them.
  • Verifying Date/Time Entries: Make sure all defect records have a valid date (no future dates, correct year). Inconsistent timestamps could be corrected or parsed.
  • Linking Data Correctly: Ensure that each defect record has a valid supplier ID and plant ID that link to the supplier and plant tables. Any defect records with missing supplier info may need to be tagged as “Unknown Supplier” or filtered out if they can’t be resolved.
  • Calculating Aggregations if needed: If the raw defect log has one entry per defect, one may transform it to aggregate by incident or by day for easier analysis. Alternatively, measures can be created in Power BI to sum up defect counts and downtime.

In our sample, since it’s provided, we assume the data is analysis-ready. But a note to users: real operational data often requires substantial prep (e.g., multiple data sources for defect logs, production schedules, etc., might need to be merged).

Data Model Structure

The data model for Supplier Quality is similar in concept to the retail case but with different entities:

  • Fact Table – Defect Incidents: Each entry holds metrics like Defect Count and Downtime Minutes (and possibly Rejected Quantity as indicated by the community example)[3]. It likely links to:
    • Supplier Dimension: to identify which supplier provided the defective part[3].
    • Plant Dimension: to identify at which plant the defect was found[3].
    • Date/Time Dimension: to analyze trends over time (e.g., defects by month, year).
    • Material/Category Dimension: to capture what type of material or product the defect was in (e.g., “Corrugate”, “Raw Materials”, etc., as mentioned in the analysis)[6].
  • Supplier Table: Contains supplier names and perhaps attributes like supplier location or vendor tier. This allows the report to rank suppliers by quality performance (defects caused).
  • Plant Table: Contains plant names/IDs and possibly location or type of plant. This enables comparing defect management across plants.
  • Material/Defect Type Table: Might list categories of defects or materials (like “Electrical”, “Plastic parts”, “Raw materials”, etc.) to group defects.
  • Time Table: As before, standard date breakdown (year, month).

Relationships connect these so one can slice, for example, downtime by supplier or defects by plant.

Report and Visualizations

In the Supplier Quality case, the Power BI report and dashboard focus on the two key metrics (defects and downtime) and the two key perspectives (by supplier, by plant). Some of the main visualizations and features included:

  • Dashboard Summary Tiles: The dashboard likely has KPI cards showing total metrics: e.g. Total Defects, Total Downtime (minutes), and maybe Total Rejected Quantity (how many defective items were rejected rather than used)[3]. These give a quick health snapshot for the period of analysis.
  • Worst Suppliers Treemap: A treemap visual highlighting the top 10 worst suppliers by number of defects can be effective[3]. Each rectangle would represent a supplier, sized by defect count (or downtime caused). This immediately shows which suppliers contribute the most to quality issues.
  • Best/Worst Plants Treemap: Similarly, another treemap (or bar chart) could list plants by how well they handle defects – for example, ranking them by rejected defect quantity (a plant that rejects defective parts quickly might minimize downtime)[3]. Alternatively, it could rank by downtime: which plants suffer the most vs least downtime from supplier defects.
  • Defects vs Downtime by Category: A combined visualization (like a combo chart) to compare defect counts to downtime across different material types[6]. In the sample, there is mention of a chart where “corrugate materials” cause the most downtime, despite not necessarily the most defects[6]. For instance, a bar chart for defect count by material with a line for downtime by material type can show if high defect counts always mean high downtime or not.
  • Map of Defects by Plant: If plants have geographic locations, a map visual could plot each plant with data points (size or color indicating number of defects or downtime)[6]. This was done in the sample via a map tile that, when clicked, opened a report page focusing on a map of defect reports by plant and defect type[6]. The map helps see if certain regions (plants in certain cities) have more quality issues.
  • Trends Over Time: A line or bar chart showing defect trends over months/years[6][6]. The sample indicates a chart for defect quantity by month/year, which showed 2014 had more defects than 2013[6]. Another line for downtime over the same period can be layered or shown separately to see if more defects translated into more downtime or if improvements in processes mitigated the impact[6][6].
  • Interactive Q&A and Filtering: Like the retail case, users can interact. For example, one might use Q&A to ask “downtime by year by material type” to quickly verify if more defects in 2014 led to more downtime (the sample narrative suggests it did not proportionally increase downtime)[6]. Slicers for year or supplier allow focusing the analysis (e.g., view just 2014 data or a specific supplier’s performance).

Visual Exploration Example: In the report, a user might click on the “Corrugate” material bar in the Defects vs Downtime chart to filter the report and see which plants and suppliers are linked to corrugate defects[6]. The analysis notes that selecting Corrugate showed which specific plant had the most issues and which vendor was responsible[6]. This interactive drill-down identifies the culprit supplier for that problematic material, which is exactly the kind of actionable insight the company would want (e.g., perhaps one supplier of packaging materials is causing lots of downtime, so they need a quality improvement discussion or a supplier change).

Dashboard and Key Insights Gained

After exploring the Supplier Quality dashboard and report, we can summarize some key findings:

  • Worst Offenders (Suppliers): It becomes clear which suppliers are the worst in terms of quality. For instance, the treemap might show one supplier as a huge rectangle, indicating they account for a large fraction of all defects. These are targets for quality improvement or negotiation (perhaps Supplier X caused 25% of all defects – a significant issue).
  • Downtime Drivers: Sometimes a supplier might have many defects but if those defects are trivial (e.g., cosmetic issues), they may not cause much downtime. The analysis highlights cases like “Raw materials have a high number of defects but low downtime”, meaning those defects are caught early or are minor[6][6]. Conversely, a smaller number of defects in a critical component might cause disproportionate downtime. The insight here: focus not just on defect count but on downtime impact. In our case, corrugate material defects caused the most downtime despite perhaps not having the absolute highest count[6], pointing to severity of that defect type.
  • Plant Effectiveness: By comparing how different plants manage defects, we might find that Plant A rejects most defective parts before they cause line stoppage, whereas Plant B experiences hours of downtime for similar issues. The sample’s objective of identifying which plants do better at rejecting defects is met by looking at metrics like Rejected Quantity vs. Downtime per plant[3]. An insight might be: Plant #5 had the same number of defects as Plant #3 but dramatically less downtime – indicating Plant #5’s quality control processes are superior. This best practice can be shared across plants.
  • Year-over-Year Improvement: Comparing 2013 vs 2014 (as the sample does) reveals whether quality is improving. The data showed 2014 had more defects than 2013[6]. However, when asking Power BI to show downtime by year, it turned out downtime remained about the same[6]. The insight: even though defects increased, the company managed to prevent those extra defects from increasing downtime, meaning their mitigation processes improved. This is actually a positive story – quality issues were handled more efficiently in 2014, preventing major impact on operations[6][6].
  • Monthly Patterns: We might notice certain months had spikes in defect occurrences (for example, an outlier in June and October for downtime)[6]. These spikes could correlate with specific events – maybe a particular supplier batch was bad in October or a new production line started in June. Recognizing these patterns can prompt further root-cause analysis (e.g., “Why October? Did we change a supplier or did a machine maintenance lapse?”).
  • Actionable Outcome: With these insights, the business can take actions such as: engage Supplier(s) with highest downtime for corrective action plans, invest in quality control at plants that are underperforming, and investigate any process changes between 2013 and 2014 that led to better handling of defects – to reinforce those practices.

A line chart might show defect trends over 2013–2014, indicating an upward trend in defects but relatively flat downtime, signaling improved defect management[6][6].

Further Questions for Supplier Quality Analysis

During a discussion, we would also ask: What additional questions or analyses could we pursue with more time or data in this scenario? Some ideas the class might raise include:

  • “What are the root causes of the defects from top suppliers?” – To answer this, one might need to drill into specific defect types by supplier. If we had data on defect reasons, we could see if Supplier X’s issues are mostly due to, say, material impurities or packaging damage.
  • “What is the cost impact of these defects?” – Downtime minutes are one proxy for cost, but translating downtime to dollars (labor cost, opportunity cost) could strengthen the business case for quality improvement. Additional data on cost per minute of downtime would allow this calculation.
  • “Are there patterns by supplier location or material lot?” – Perhaps all the worst defects come from shipments during winter months (maybe weather damage in transit) or from suppliers in a certain region. That would prompt a logistics review.
  • “How does production volume factor in?” – A plant that has more downtime might also be the largest plant with the highest throughput. If we had production volume data, we could normalize defects per million units produced, for a fair comparison of supplier quality.
  • “Could predictive analytics be applied?” – If we extended this, we might ask if we can predict future defects based on past trends or detect anomalies in defect rate early.

Encouraging these questions reminds participants that analytics is iterative. Power BI can incorporate new data (like cost or predictive models) to extend the analysis. It also shows the versatility of Power BI beyond just creating visuals – one can perform advanced analysis, what-if scenarios, and deep dives when needed.


Cross-Case Discussion and Best Practices

Having reviewed both a Retail Sales case and a Supplier Quality case, we observe common themes and best practices in using Power BI for comprehensive analysis. Below we discuss some additional insights and practices, as well as how case studies like these demonstrate the power and flexibility of Power BI across industries.

Applicability Across Different Industries

One striking aspect of these case studies is that Power BI applies to a wide range of industries and business domains. We saw a retail scenario and a manufacturing quality scenario.
